3PL Migration Under a Hard Deadline
Problem
The old 3PL gave 30 days' notice, one month after a new ERP went live. A replacement had to be found, signed, and brought live for ecommerce, wholesale, retail EDI, store transfers, and personalized orders, with no parallel test period and live orders still flowing.
What I did
Sourced the new 3PL, then ran the cutover end to end: warehouse and carrier setup, order and inventory integrations, EDI ship notices, and routing guides for about 60 retail accounts. When syncs failed silently, I traced each one to its root cause and fixed it.
Ecommerce shipping 30 days after signing, through 157,600 units in the first two weeks against a 100,000 forecast. Wholesale and EDI were stabilized over the following weeks, and every channel now runs through one integration maintained in-house.
